Viruses, Riots, and Bears, Oh My! Providing Inspiration in Uncertain Times

That last few months have been trying for everyone around the world. The threat of plague, interpersonal violence, lack of certainty, economic collapse, and possibly war in particular regions cause many to lose sleep and suffer anxiety. If ever there was a time for leaders to step up, provide hope, instill trust, and inspire all of us to be better, it is now. There are no secrets about the actions leaders need to take to restore confidence, peace, and stability. They are the same principals leaders have used for ages.  Leaders need to assess the situation and how each crisis affects her team, identify a course of action to address the threats and seize opportunities, and communicate the plan to followers in such a way to reduce fear and create inspiration. There are no easy answers to any of the problems currently facing the world but leaders can still do things to make the situation better by following those simple steps.

The most important thing leaders do in times of crisis is provide calm, calculated responses. Before selecting a direction leaders assess what is happening. During times when we are in an economic downturn, facing a pandemic, open violence in the streets, and complete uncertainty about how long each of these crisis will last, a calm response provides reassurance that at least there is stability in one part of the world. In addition to conducting a hasty Strengths, Weaknesses, Opportunities, and Threats (SWOT) analysis figure out what kind of problem you are facing from the Cynefin model.

The Cynefin model introduce in 1999 by David Snowden and Mary Boone breaks down problems into five categories, Simple, Complicated, Complex, Chaotic, and Disorder. Identify simple problems as those whose cause and effect are known. Apply best practices. If you have a problem whose cause and effect can be discovered with some analysis categorize it as a complicated problem. Apply good practices to complicated problems. The cause and effect in complex problems can only be identified in retrospect. Apply emerging practices to complex problems. If the cause and effect cannot be perceived, you are facing a chaotic problem. Novel practices are best for these situations. In the case of disorder, leaders must do something to restore some level of order before applying any solutions. In our current state, it appears the problem leaders appear to face a chaotic or complex problem because the cause and effect may be discovered with some probing or not perceived at all. However, leaders currently face several separate problems. True some of them are related such as the downturn in the economy caused by the pandemic. However, the economy was also affected by the riots. Each problem must be analyzed separately with an understanding of the cause and effect each has on the other. The most important assessment is the impact each problem has on your team.

Once leaders identify the problem or problems, they need to develop ways to address the problem. Leaders do not have to come up with the solutions on their own. Turn to your people. If you are a smart leader, you surround yourself with people who are smarter than you in different areas of expertise. Rely on them to help find some ways to deal with the problems you face.  An example from a gun cleaning kit manufacturer is that they switched from making gun cleaning kits and accessories to creating protective masks, face shields, and hand sanitizer. They have been able to keep many of their workers employed and meet a growing demand for such products. Those leaders identified a threat to their current product line and an opportunity for a new product line and took action to keep their company viable until demand for their primary products return. 

Often in times of unrest, leaders do not know any more than their followers about what their followers know. However, those same followers turn to their leaders for messages of hope, reassurance, and inspiration. Communication during times of uncertainty is critical. Be honest. Many members of the press have pressured government officials to identify when life will return to normal. The best leaders honestly say they do not know. However, they also establish courses of action to begin the return to normalcy. They use milestones measured in data rather than time to trigger certain easing of restrictions. They tell people what is coming next and what the standard is for that next action to happen.

As a leader in your organization you should be doing the same thing. Tell your people the problems facing your organization. Tell them the steps you are taking to return to normal and what metrics serve as trigger points for those actions to begin.  You cannot take away the current pain people are feeling. If people know there is a path ahead and you are scouting that path, they will be inspired and follow you.

The current problems we face create difficult leadership challenges. During such times good and great leaders assess what is happening, identify a way to resolve the problem, and communicate their plan with others. As leaders deal with difficult situations in a calm fashion, they reassure their followers that things will become better. People who follow such leaders are better able to respond in bad situations because they know what happens next and can plan appropriately. Uncertainty becomes less scary. They know the night might be dark and stormy, but their leader goes before them making the path safer to travel.

Improve Decision Making Skills

paint-chips_pxhereDecision making is a critical leadership skill. Use your decision making abilities in and out of the office to improve both your work and personal lives. People making good decisions inside and outside the office derive many benefits. Learning to make good decisions is a first step to becoming a well respected leader.

There lots of benefits of being more decisive. Making conscious choices allows you to shape your life path reflecting your values and priorities. Without taking action, you find yourself drifting through whatever circumstances come along. Learn to set goals and develop action plans to achieve those goals. Writing down a plan of action for a goal is easy. Choosing to implement the action steps is what make your dream reality. Making decisions at the correct point frees the time by avoiding waffling that robs not only your valuable time, but also energy. Avoid going back and forth over the same options. Making a decision at the appropriate time eliminates stress, confusion and anxiety you feel about making mistakes. Most decisions fail to work out as planned requiring adjustments along the way. Taking greater control builds your trust with others and your confidence to make good decision. Decision-making skills are like exercise. When you exercise more, you develop fitness factors that increase your physical ability. Making decisions increases your self-confidence and your ability to make better decision. You create positive momentum because it’s easier to make decisions when you believe in yourself and your abilities.


Every time you make a decision, you learn. You learn about how your decision affects others. You learn what information is important when making future decisions. You identify sources for help and advice. Your choices reveal your character to yourself and others. A big lesson learned is how your willingness to learn from adversity provide valuable feedback about areas you can improve.

Becoming more decisive is simply a decision, your first important decision to be more decisive. The most difficult time in any moment of decision is the space between deciding to do something and making the first step. Law enforcement calls this space the Fatal Funnel.doors_choices_choose_open_decision_opportunity_choosing_career-546878 It is that space between being outside of a key engagement area such as a room, and being in the engagement where you gain control. It is like being in the doorway. You are neither in the room or out of the room, but that space is the most dangerous because you are completely exposed. As soon as you step left, right, or move forward, the danger decreases. Motivate yourself because once you take action, you recognize more opportunities. You can only see the doors in the next room by fully stepping through the door directly in front of you.

Generally one makes a decision because a problem or opportunity comes into your awareness. Do your research. The first step to making a good decision requires properly identifying the problem or opportunity. You requires the correct information to properly frame the situation. Obtain facts and figures researching on your own or consulting those with the relevant expertise.


You will never have all the relevant fact and figures available in a moment of decision. Learn to analyze the available information to develop reasonable assumptions. Each situation requires a unique solution, but frequently problems and opportunities fall into five categories; simple, complected, complex, chaotic, or disordered. Different skills are required for each category. Developing skills and understanding for each category is easily each a topic for additional blogs.

Start with small, simple decisions in areas where you feel confident and where the consequences are relatively minor. I encourage those who follow me to be brave, make a decision and learn lessons from the consequences good and bad. I frequently have new employees come to me with their tails between their legs because a decision they made went wrong. My first question always is, “Did someone die, become seriously injured, or did something blow up or become seriously damaged?” Most of the time the answer is no. That means we have time to figure out what went wrong and how to fix it. This allows employees to practice and work their way to more significant decisions. Working through the problem or opportunity with them builds their confidence. Trust your judgment and accept any consequences or criticisms that may arise in order to learn important lessons for future decisions.


Making timely decisions is important. Give yourself a timeline, but do not make it artificially short. If you have 12 months to find a speaker for a training conference, identify when you need to make that selection. Speaker bureaus may require three to six months notice for most speakers. That provides you up to nine months to complete your research which includes the perimeters such as cost, expertise, and other requirements for the speaker. In fact, the first step in your research requires you to identify what information you need to gather to decide who your speaker should be. That means you probably should not select the speaker in the month following the date you were assigned to make a selection. Use the time to gather facts and information. However, do not put off a decision of little consequence that can be made today, such as the pattern of the paper plates for the snack table. Learn the difference between the two.

Face your fears. You will make mistakes. Baseball players who only hit a base hit three times for every ten times they face a pitcher receive large paychecks. They fail 70% of the time! There was a time Babe Ruth held the record for the most home runs batted in Major League Baseball. He also held the record for the most strike outs. Tim Ferris claims to periodically go without food for days while sleeping in a tent at night to remind himself that if a decision he makes results in the loss of all his wealth, he can still survive even if it means not having food for several days and sleeping on the ground. Fear of making mistakes is a barrier to becoming more decisive. Mistakes are a part of life. Unfortunately people often learn more from failures than from victories because they analyze what went wrong when they fail, but rarely analyze what went right when they succeed.


The best way to become decisive is to decide to make decisions. Decision making is a skill required of all leaders. Leaders who make decisions develop a reputation as being decisive. Every time you make a decision, you learn from your mistakes and successes. Making decisions is simply learning a process then accepting the results of the process and acting on them. Decide to be a respected leader by making decisions.

Wandering Leaders

Colin Powell said if people stop bringing you problems you’ve stopped leading them. People cannot bring you problems if you are not accessible to them. An old management maxim is leading by wondering around (LBWA). wander-david-gutierrezThere is more to wandering than aimlessly walking around. For LBWA to be effective you have to wonder around the areas and among the people least likely to otherwise have access to you or that you would ordinarily see. People only bring problems to accessible leaders. You have to be accessible to hear people’s concerns.

Imagine an organization really dedicated to providing training to employees from experts within the organization. The leaders send these experts to school to learn best ways to train others. They develop training programs to take to field sights where people work. They advertise the availability of the training to lower level leaders, yet none of the organizational sub-units request the training. The leaders figure they have prepared the wrong stuff, or that the training is not wanted nor necessary.

Some time later as part of a periodic organizational assessment, select members of the organization’s headquarters visits a branch office. During the visit staff look at records, business activities, and leader actions. The office fails to meet the organizations expectations. The head of the visiting team asks the local manager why they did not request the training the organization worked so hard to develop? The answer, “We did not know about it.”

Now instead of just emails. Posters, fliers and other traditional advertising, corporate sends out key leaders to branch offices and operations months before a scheduled staff visit. The leader meets with the local manager and tours the facility. She notes the same deficiencies and asks the managers plan to correct the problems before the inspection. The manager states they have a bunch of new people and lack the resources to develop a ground up training program. The senior leader talks with the manager about the training prepared by central office for just such situations. They set up a time for the leader of the training branch to visit and assess the location’s training needs and works with the local manager to identify the training available. The training branch sends out training teams to meet the need. Several months later the branch passes inspection.

The manager is invited to the central office to talk to the c-officers about her experience with the training branch. They learn that even though the training was well advertised, the tasks, purposes, and abilities of the trainers was never fully communicated to local managers. The manager points out the only reason the became aware of the available opportunities was because the senior leader paid a visit providing the manager access to the organizations leaders.

As the meeting breaks up, the local manager looks across the table to the training branch chief. “Because of the training you gave our foremen on how to assess processes, we have identified several employees who need some training. Can you have the process guy call us so we can schedule a training for them?’ The training manager is thrilled at the request. The CEO is impressed the local manager asked for help and that the front-line leaders have been empowered to conduct assessments and request assistance for corrective actions. The change was the local branch having access to the leaders in the organization.

If organizational leaders never go where the work is being done, their junior leaders rarely have the opportunity to bring problems to them. Opening the lines of communication between organizational leadership levels allows junior leaders to bring their problems to those best able to achieve success. Junior leaders who lack access to their bosses never bring problems up. When people do not bring your problems, you are not leading, but allowing others to lead for you. Get out of the office and go to where the real work of your organization is done. Lead by wondering around.  Only then will people bring you their problems.
